DICAS

DICAS Agency

An emptytreatment chairis a cost, not an opportunity.

DICAS works with two industries only: aesthetic clinics and dental clinics. Not because we cannot handle the rest, but because these two run on chair economics you have to understand down to the numbers, and you cannot do that while juggling ten other industries. We do not stop at lead counts. We measure until someone is actually sitting in that chair, and we publish how we count it so you can check the work yourself.

Founded by someone who has stood behind a clinic front desk, not only behind Ads Manager.

Diagnosis

Clinics rarely lack attention. The leak sits at five points after it.

Almost every clinic that comes to us assumes the problem is the ads. Once counted, ads usually account for one of five leaks, and rarely the biggest.

The clinic funnel

what is lost at each stage

  1. 01 · Found

How many people saw your clinic this month?

Leaks when ad budget scatters across the wrong city, or the clinic never appears in the three map cards for nearby searches.

  2. 02 · Enquired

How many cared enough to send a message?

Leaks when pricing appears nowhere, so people ready to buy have no reason to open a conversation.

  3. 03 · Booked

How many turned into a slot in your book?

The biggest leak we find. Replies past 30 minutes, price questions answered with a catalogue, and nobody offering a specific time slot.

  4. 04 · Attended

    How many actually arrived?

Leaks without tiered reminders and same day confirmation. A no show is an empty chair you already paid to fill.

  5. 05 · Returned

How many came back within 90 days?

The most expensive and quietest leak. Nobody contacts a patient who has not returned in three months, when bringing them back costs a fraction of finding someone new.

Industries

Two business types, two economic models pulling in opposite directions.

Aesthetic clinics live on treatment value and reply speed: people decide within days. Dental lives on high value cases whose decision cycle runs for months, sometimes years. Two economies pointing in opposite directions. Running one strategy across both is the fastest way to burn a budget, and that is exactly what almost every agency claiming to do everything does.

The ledger

Every row here can be questioned down to its root.

We do not put up five star testimonial cards. We put up a table. The columns deliberately include the stages usually cut from agency reports: how many actually attended, and how many treatments were actually performed.

This table shows our reporting format using sample figures. Client cohort data cleared for publication will replace it. We chose to flag this openly rather than publish numbers you cannot verify.

  • Dental Clinic C

Long decision cycle. Month one enquiries only closed in month four.

  • Aesthetic Clinic E · failed

The cohort that failed. Cheap leads but a 52 percent no show rate, caused by no tiered reminders and an average four hour chat reply. We recommended ending the engagement in month four. We show this case because hiding it would strip the four rows above of meaning.

Clinic names are anonymised per confidentiality agreements. Category, city, and every figure are unchanged. Clients who allow attribution appear on the case studies page.

How we calculate every column

Our own product

We also build the system clinics run every day.

ClinicHub is the white label aesthetic clinic management app we build ourselves: electronic medical records, point of sale, membership and points, plus an AI assisted WhatsApp CRM. The reason we built it is simple. We were tired of optimising ads whose data stopped at a form, while the real answers lived inside the clinic's booking system.

  • 01Booking data flowing back to Meta and Google, so campaigns learn from real patients rather than form fills
  • 02Membership and points modules that work on leak number five, repeat visits
  • 03Automated reminders that cut no shows, sent at the right hour for the clinic's timezone
  • 04Multi branch support with data separation between locations

How we work

Four phases, and you may stop at the end of any of them.

  1. 01

    Funnel audit

    5 working days

We quantify all five leak points using your own data: ad accounts, chat history, booking records, and Google Business Profile. The output is a written document full of numbers, not a deck full of promises. If you read it and decide to run it yourself, the document is still yours.

  2. 02

    Fix the foundation

    3 to 6 weeks

Tracking, compliance, Google Business Profile, treatment pages, and chat reply SOPs. This phase almost always lifts the numbers without adding a single rupiah of ad spend, which is the point.

  3. 03

    Run acquisition

    Ongoing

Only here do we switch on paid channels and content. The order is deliberate: pouring ads into a leaking funnel only makes the leak more expensive.

  4. 04

    Retention and expansion

    Month 4 onward

Reactivating lapsed patients, membership, and where relevant, preparing the next branch. This is the part agencies most often skip and the part that moves profit most.

Boundaries

What we will not do.

This list exists because filtering early is far cheaper for both sides than stopping in month four.

  • Promising numbers before seeing your data

We cannot name your future cost per booking before knowing your treatment pricing, capacity, and funnel condition. Anyone quoting a number on the first call is guessing.

  • Ad material guaranteeing treatment outcomes

Not because of platform rejection risk, but because it puts the responsible clinician's licence at a risk no amount of extra bookings justifies.

  • Testimonials produced rather than lived

Including KOLs asked to play a patient who never visited the clinic.

  • Working without access to booking data

If we cannot see who arrived, we can only optimise form fills. That is work anyone can do more cheaply.

  • Industries outside treatment and health

We turn down projects outside this niche every month. Focus is why we know details a generalist agency does not.

Questions

Most asked before we start.

What does working with DICAS cost?

The funnel audit is a fixed, standalone package. For ongoing work, the management fee depends on channel count, branch count, and content volume, and we quote after the audit rather than before. What is constant: ad spend is always paid directly from the clinic's account to the platform, never through us.

Is there a minimum contract?

For paid channels, three months minimum, because below that the algorithms lack conversion data and we would be billing you for a learning period. For SEO, six months for the same reason. The funnel audit carries no obligation to continue at all.

Our clinic just opened. Is it too early?

Not necessarily too early, but the order differs. A new clinic usually needs a correct Google Business Profile, treatment pages with pricing, its first reviews, and chat reply SOPs before anything else. Switching on ads before those four exist almost always produces expensive bookings and wrong conclusions about channels.

We already have an in house marketing team. What is DICAS for?

Two patterns work most often. First, we take the parts needing deep specialisation, such as ad account structure and tracking, while the in house team keeps content and patient relationships. Second, we come in as a three month audit and training engagement, then leave with the internal team continuing on a clean system. We will recommend the second if that genuinely suits you better.

Does DICAS work with clinics outside Jakarta?

Yes. Paid channels, SEO, and tracking run fully remote. Only content production days and workflow mapping for app projects need physical presence, and we batch those so the cost stays sensible.

Start from the numbers, not from a deck.

A five working day funnel audit. We ask for read access to your ad accounts, a sample of your last 100 conversations, and three months of booking records. What you receive is a document showing all five leak points with their rupiah value, plus the repair order we recommend. After that, the decision is yours.
